01 · Position
Diaz Industries is a group of operating businesses across Canada and Mexico, built around a single discipline: leaving every company we work in worth more than we found it. Owners, boards and management teams bring us in when a decision carries real consequence. A business to grow. A market to enter. A company to buy or sell. A negotiation that cannot be lost twice.
Every advisor promises to make you money. Ours is the only version of that promise you can test before you sign: our fee sits above a threshold you set yourself, and below it we earn nothing. Twenty years of operating experience stands behind that, most of it across the table from Fortune 500 and S&P 500 counterparties, in manufacturing, logistics and trade, on both sides of the Canada and Mexico corridor.
Two countries, one supply chain, and somebody accountable at both ends.
The corridor02 · Divisions
Commercial diagnostics, repositioning and growth for owner-operated companies between USD 1M and 15M in revenue. You set the number you want to clear. We take a share of what clears it, and nothing below it.
Sourcing, supply and cross-border trade between Canada and Mexico. Lower landed cost, better payment terms, and a second qualified supplier before you need one. Built on two decades inside manufacturing and logistics, not on a freight forwarder’s rate sheet.
Industrial, investment and business brokerage across the Fraser Valley. The right building, or the right business, at the right number. Conducted separately through Juan Manuel Diaz Personal Real Estate Corporation at RE/MAX Truepeak Realty.
An independent standard for AI governance. Scored, evidence-based review mapped to the EU AI Act, ISO/IEC 42001, PIPEDA, Law 25 and GDPR. Deals stall in procurement over questions nobody can answer. This is the file that answers them.
Canadian and American capital into Los Cabos and Baja California Sur, through our Costa Horizon Estates brand. Licensed in Mexico, resident in Canada, and fluent in both sets of rules, so the yield survives the paperwork.
03 · Method
Thirty days inside the business. Customer Pareto and segmentation, payment and credit terms, operational audit, confidential assessment of the people. You receive the findings whether or not you continue.
Competitive benchmarking and a written positioning statement. Most owners are fighting for share in a market they never chose. The work is finding the water nobody else is in.
Targets set, budget allocated, KPIs installed, outreach launched. Weekly tactical review, monthly financial review, quarterly recalibration. Somebody is accountable for every number.
Systems, technology and succession, so the gain survives us. Our fee sits above an agreed revenue threshold. We are paid on what clears it, not on hours attended.
04 · Results
The first move was obvious. The second one changed the business.
An established British Columbia manufacturer, half a century old, was losing revenue and key people to franchised chains undercutting it on consumer work. The diagnostic showed the problem was not the pricing. It was the customer.
So we moved them off consumer vehicles and toward industrial buyers: fleets, municipalities, processors, heavy equipment dealers. People who need engineered exhaust systems built to specification and do not shop the lowest quote. That stopped the bleeding.
Then we found the ocean nobody else was in. The same shop, the same people, the same welding, was worth considerably more to the marine industry: yachts, tugboats, commercial vessels. Almost no local competition, a far higher tolerance for specification, and customers who cannot simply drive to a franchise.
That is what finding a blue ocean actually means. Not a new product. A new ocean for the capability you already own. Alongside it we took on the management itself: organising and motivating the team, installing reporting, and replacing the accounting firm so that ownership, management and advisors were finally reading the same numbers.
The second ocean: engineered exhaust and dry stack systems for yachts, tugboats and commercial vessels.
